Every choice feels impossibly heavy—which vendor to approve, how to phrase the feedback, whether to push the release. You call it decision fatigue. How sleep loss quietly sabotages your best thinking
The part of your brain that makes you a good leader—the prefrontal cortex (PFC)—is exquisitely sensitive to sleep loss. This is your brain's control tower, responsible for everything you get paid for: complex planning, risk assessment, working memory, and regulating your emotional weather. It's the part of you that can hold two opposing ideas at once, that can choose the harder, better path over the easy, reactive one. Accumulating a sleep deficit does more than make you tired. It actively degrades the hardware you need to do your job.
One of the PFC's key roles is to keep the amygdala, your brain's threat-detection centre, in check. Think of the PFC as the calm, experienced rider and the amygdala as a highly sensitive, slightly paranoid horse. With enough sleep, the rider is in control, able to soothe the horse and discern real threats from shadows. When the rider is exhausted from lack of sleep, the horse is running the show, spooking at shadows and seeing threats in every rustle of the leaves. That snap judgment in a meeting or the overly aggressive response to a minor setback is your amygdala grabbing the reins because your PFC is asleep in the saddle. Your capacity for measured, thoughtful leadership is directly tied to this connection, and sleep is the glue that holds it together.
This isn't just about feeling irritable. That exhausted PFC loses its capacity for complex ethical reasoning. The part of your brain that weighs long-term consequences and navigates moral ambiguity is running on fumes. Suddenly, cutting a corner seems efficient. Your capacity for nuance, for empathy, for strategic patience—it all lives in that variability. Leadership culture often rewards this state of depletion, misinterpreting exhaustion as commitment. But your physiology doesn't care about your work ethic. It just knows the repair cycle was interrupted. That low HRV score is the most honest feedback you will get all day.
The hormonal fallout of a short night
Your body runs on a rhythm of hormones. Sleep is the primary conductor of this orchestra. When you skimp on sleep, you throw the timing of the entire production into chaos. Your cortisol rhythm, which should be a clean peak in the morning and a gentle slope down through the day, becomes erratic. You get a sluggish start, then a jolt of cortisol in the afternoon or evening, leaving you feeling exhausted and agitated at the same time. This is the 'tired but wired' state.
