Why the calmest person in the room sounds the most convincing
That person with executive presence isn't performing calm. Their nervous system is simply not in a state of alarm, and your body can tell.
I spent an hour last week in a meeting where the loudest person with the most slides comprehensively lost the argument. He lost it to a director who said maybe ten sentences in total, all of them quiet. The room didn’t lean in to hear her better; the room just settled. Kokorology call this phenomenon ‘executive presence,’ which is a polite way of saying Kokorology don’t know what it is, but Kokorology know it when Kokorology see it. It has very little to do with a sharp suit or a loud voice.
You know the feeling. You’re in a tense conversation and suddenly your own point evaporates mid-sentence. You feel your heart racing when you lie down to sleep, replaying every interaction, even though you’re exhausted. You’re sharp, you’re prepared, but in the moments that matter, you feel a kind of internal static, a subtle but persistent brain fog. Others seem to glide through these situations, and their calm feels like an accusation. You might find yourself feeling anxious for no reason, bracing for an impact that never comes, or feeling strangely disconnected from your own body while nodding along in a meeting. This isn't a failure of confidence. Your body is simply picking up a signal of threat—sometimes from inside the room, sometimes from inside your own nervous system—and pulling the emergency brake on higher-order thought.

What is executive presence, really?
It’s the outward expression of a well-regulated nervous system. The person isn’t performing calm; their body is not in a state of alarm. Their physiology is stable, and every other nervous system in the room registers that stability as safety and credibility. It’s less about charisma and more about biology.
So it’s not just about being confident?
Confidence is the story you tell yourself. Regulation is the state of your body. You can tell yourself a story of confidence all day, but if your heart is hammering and your breath is shallow, your body is telling a different, more convincing story. True presence comes from the body first.
Why does someone else’s calm (or panic) affect me?
Your nervous system is constantly, subconsciously scanning other nervous systems for cues of safety or danger. This process is called neuroception. A calm person’s steady voice, open posture, and slow breathing are physiological signals that your own system interprets as ‘everything is fine,’ allowing you to downshift out of fight-or-flight.
The Myth of Charisma
The entire corporate training industry built around ‘executive presence’ is mostly a waste of money. It teaches you to cosplay as a calm person. Power poses, making unbroken eye contact, tips on "commanding a room"—it’s all surface-level choreography. It’s like trying to fix a foundation by painting the walls.
The trouble is, your nervous system doesn’t speak English. It speaks physiology. It listens for the subtle tells of a body in a threat state: a slightly higher vocal pitch, shallow breathing from the chest, muscle tension in the jaw and shoulders. You can’t fake your way out of that. In fact, the effort of faking it adds another layer of cognitive load, making you more likely to seem scattered and inauthentic. The most convincing person in the room isn’t the one with the best script; it’s the one whose body isn’t bracing for a fight. For years, I believed presence was about intellectual horsepower. It took me a long time to accept it was really about the boring, structural work of nervous system regulation.
Your Voice Is a Vagus Nerve Wand
This is the part that usually gets glossed over. The quality of your voice—its pitch, pace, and rhythm, known as prosody—is directly wired to the state of your nervous system via the vagus nerve. The vagus nerve is the main brake pedal of your stress response, and a specific branch of it innervates the larynx (your voice box) and muscles in the middle ear.
When you’re calm and feel safe, your vagal tone is high. This relaxed state allows for more melodic, varied intonation in your voice. Your ear, also regulated by the vagus nerve, becomes better at tuning out low-frequency background noise and focusing on the frequencies of human speech. When you’re in a threat state, vagal tone drops. The voice flattens and rises in pitch, and your hearing shifts to prioritize low-frequency sounds of danger (the proverbial rustle in the bushes). That person with ‘presence’ isn’t a better public speaker. Their regulated state is broadcasting safety through their vocal tone, and your nervous system is picking it up. It’s physiological contagion.

The HPA Axis Doesn't Care About Your Title
When you perceive a threat—a skeptical client, a terse email from your boss, or just the 37 unread notifications on your screen—it trips the HPA axis. This is the stress-hormone control loop running from your brain to your adrenal glands. It floods your system with cortisol and adrenaline, preparing you to fight or flee. This is useful if you need to outrun a bear. It is significantly less useful when you need to write a coherent email.
A chronically activated HPA axis is what leads to that feeling of being ‘tired but wired.’ Your body is exhausted, but the chemical signal for threat is still screaming, preventing rest. People with high executive presence aren't immune to stress. They simply have a more efficient off-switch. Their system activates, deals with the load, and then returns to baseline faster. Their capacity for thoughtful, complex work isn't a matter of willpower; it's a direct function of their body's ability to get out of its own way. Interoception: The Body's Data Stream
So how do you build that off-switch? You start by improving your interoception. This is the technical term for your ability to sense the internal state of your body—your heartbeat, your breath, the tension in your gut. Most of the system, especially in knowledge work, are functionally numb from the neck down. Kokorology treat the bodies like taxis for the brains.
This numbness is a problem. Without accurate data from the body, the brain is just guessing. It defaults to the worst-case scenario, keeping the threat response humming in the background. Improving interoception is not a mystical process. It’s about paying attention. It's noticing the exact moment your shoulders creep toward your ears on a Zoom call. It's feeling your stomach clench before you say yes to another project. These aren’t distractions from the work; they are the work of building a more resilient, responsive architecture. What to do this week
- Practice the Physiological Sigh. Before you speak in a meeting, take two sharp inhales through your nose, then a long, slow exhale through your mouth. This is the fastest known way to manually down-regulate the nervous system. Do it once. No one will notice.
- Name the State. When you feel that jolt of anxiety or frustration, pause for three seconds and label it. Silently, to yourself: "This is agitation." or "I'm feeling defensive." As research I trust confirms, labeling an emotion tamps down the amygdala's alarm bell and brings your prefrontal cortex—the thinking part of your brain—back online.
- Listen to Your Own Voice. Record a one-minute voice memo of yourself talking about your day. Now listen back. Is your pace rushed? Is the pitch high and tight? Don't judge it. Just notice it. This is your baseline data.
- End Your Day with a Hard Stop. Close the laptop and walk away. The brain's glymphatic system—its nightly cleaning crew—only gets to work during deep sleep. If you're scrolling through emails until 11 pm, you're preventing your brain from taking out the trash, which is why you wake up feeling foggy.
