A founder I know just wrote her entire quarterly strategy by talking to a chat window. She called it a superpower, a way to get ten hours of thinking done in one. I’m calling it the most sophisticated form of cognitive outsourcing yet invented. The physiological cost is not yet clear, but you are handing over the very mental resistance that keeps your brain functional.

You’re facing the blinking cursor on a blank document. The task is complex: map out the next six months, anticipate risks, define what success looks like. Two years ago, this meant a whiteboard, a long walk, or a heated argument with a trusted colleague. Today, the first reflex is to open a different window and type a prompt. The relief is immediate as paragraphs appear. The document is finished in record time. But the feeling afterwards is hollow, like you cheated on a test and got away with it. You didn't wrestle with the problem. You managed an input and edited an output. The quiet, frustrating, and ultimately satisfying work of thinking happened somewhere else, on a server rack you will never see.

Cognitive effort is the workout, not the burden

The pitch for AI in the workplace frames cognitive load as a problem to be eliminated, a friction to be smoothed away. This is a profound misreading of how your brain works. Your executive functions—planning, synthesis, complex decision-making, prioritisation—are a set of skills maintained and sharpened only through active use. Like any biological tissue, they atrophy without resistance.

When you force yourself to structure a complex argument or synthesize disparate sources, you are doing more than completing a task. You are sending a demand signal to your brain. This signal triggers a cascade of activity: neurons fire in new patterns, and with repeated effort, these pathways become more efficient. The brain literally re-wires itself, wrapping frequently used circuits in myelin to speed up transmission. This is the physical basis of learning and mastery. It's metabolically expensive. It's slow. It's supposed to be.

When you ask an AI to 'draft a proposal for X based on Y', you get the document, but you forfeit the neurological upgrade. You are skipping the entire biological process of holding multiple concepts in working memory, spotting the connections, and building a coherent structure from scratch. The efficiency gain is immediate and obvious. The capacity loss is gradual and quiet. Over time, the cognitive muscles you stop using begin to weaken. The blank page starts to look more intimidating. The complex problem feels impossible to even start. You have become dependent on the tool for efficiency and for the ability to think at all.

Executive function is a physical state

Your ability to think clearly is a direct readout of your physiological state. It is not a matter of willpower. Executive function is metabolically expensive, and your prefrontal cortex, the seat of this kind of thinking, is a huge energy consumer. When your body is running on a depleted battery—from poor sleep, back-to-back meetings, or chronic, low-grade stress—it operates on a simple, ancient logic. It prioritises immediate survival over long-term projects.

Think of your body's energy as a daily budget. Every demand—a difficult email, a toddler's tantrum, skipping lunch—is a withdrawal. When the account runs low, your autonomic nervous system shifts into a sympathetic state to manage the crisis. Resources are shunted away from 'luxury' departments like digestion, immune response, and complex abstract thought, and redirected towards immediate action. Your brain's electrical and chemical weather changes. The result is that familiar feeling of brain fog, the inability to focus, the sudden drop in problem-solving ability at 3pm. This is allostatic load making itself heard as cognitive static. Your brain is running a different operating system, one designed for escaping a predator, not writing a quarterly report.

In this state of depletion, reaching for an AI assistant feels like a lifeline. It is a logical response to having no cognitive bandwidth left. The danger is when this becomes the default. Instead of addressing the root cause—the overloaded nervous system—you create a dependency that papers over the signal. The pressure of the modern workplace makes this tempting, framing it as a productivity hack. But you cannot broadcast a clear leadership signal from a station that is running on emergency power. The real work is learning to regulate your own system so you have the capacity to do the thinking yourself. Your best ideas will never come from a system that is running on fumes.

The illusion of frictionless thought

The promise of these new tools is a world without intellectual friction. No more staring at a blank page. No more dead ends. No more feeling stupid. It's a seductive offer, but it misses the point. The friction is where the work gets done.

Real thinking is not a smooth, linear process of input-to-output. It’s a messy, iterative loop of confusion, frustration, insight, and clarification. You try an idea, it doesn’t work, you feel the dissonance, and that feeling forces you to look at the problem from a new angle. This is where novel connections are made. This is where your unique perspective is forged. An AI, by design, is optimised to give you the most probable, plausible-sounding answer based on the vast dataset it was trained on. It smooths the path by averaging out the interesting, difficult terrain. It gives you a coherent summary of the well-trodden road, but it will never lead you to the unexpected viewpoint that comes from getting lost in the woods for a while.

When you outsource this struggle, you also outsource the opportunity for insight. You trade the possibility of a breakthrough for the certainty of a passable first draft. The hollow feeling after using an AI to do your 'thinking' for you is an important signal. It's your own mind telling you that it was deprived of the very process it uses to learn, grow, and make meaning. The tool can generate text, but it cannot generate a felt sense. It has no skin in the game.

Common Questions

Isn't using AI just like using a calculator or a search engine?

No. A calculator offloads arithmetic, a rote process that frees up working memory. A search engine offloads information retrieval. Current AI models offload synthesis, reasoning, and creative generation—the very acts of thinking that build and maintain your cognitive capacity. It's the difference between outsourcing a calculation and outsourcing your judgment.

How can I tell if I'm offloading too much of my thinking?

Do you find it harder to start a complex task from a blank page than you used to? That's a signal the tool is beginning to replace the skill, not just support it. Notice if you're avoiding the struggle altogether.

My team is burned out. Shouldn't I encourage them to use AI to reduce their load?

Yes, but be ruthlessly specific about what kind of load. Use AI to eliminate drudgery: summarising meeting transcripts, formatting data, writing boilerplate code, generating test cases. Do not use it to outsource the core strategic thinking that defines their roles and builds their expertise. Burnout is a capacity problem; the solution is to rebuild that capacity through better work design, not to outsource the most meaningful parts of the job.
